What the audit covers

Ten areas. Nothing assumed, everything scored.

The ten areas are the Frontleft Ecommerce OS, the operating system we install and run for clients on a retainer. The audit scores your operation against it.

  • Commercial — contribution per product after landed cost, shipping and payments; pricing and discount policy; what to push in each market; direct-to-consumer and retailer conflicts.
  • Reporting — what is measured, how often, who reads it, and whether it drives a decision.
  • Team — structure, roles, decision rights, what depends on one person, and what the next hire should be.
  • Agencies and partners — the development partner, the design agency and the media buyers reviewed on output against fee, brief quality, and who holds the strategy.
  • Platform — the custom stack: integrations, speed, tracking, what a new market or a page change costs in time and money, and the issues the business may face with a custom platform as it scales.
  • Product data and AI — can ChatGPT, Claude and Gemini find and recommend your products; feeds, attributes, structured data. Plus where AI can remove manual work inside the operation, and a review of how the team uses AI day to day, with suggestions.
  • Acquisition — an overall view of the acquisition strategy: channel mix, current customer acquisition cost, current customer lifetime value, and whether the two make sense together.
  • Conversion — funnel health audit and customer experience audit: product pages, checkout, payment methods, localisation.
  • Retention — email and CRM, the lifecycle from first stroller to accessories, car seat and the home range; reviews and care.
  • Operations — fulfilment, shipping and returns, customer care, how the team briefs each other and its partners, and the tools used to run the operation day to day.

Example finding

Ad budget is spent in Czech Republic and Slovakia with no traction, while Germany and France move. There is no defined ceiling on what a customer may cost in any market.

Why this priority

Money is leaving today without a return signal, and you need a rule for where the growth budget goes before any market is scaled.

What we'd direct

A customer acquisition cost ceiling per market tied to contribution margin, a pause-or-re-approach decision for CZ and SK, and a brief for the media buyers built on it.

Example finding

Add-to-cart rate on the hero product page is low relative to the rest of the catalogue, and the page carries a large share of paid traffic. With that much traffic landing on one page, changes should be tested before they are implemented, not guessed.

Why this priority

Small gains on the highest-traffic page compound across every market and every ad euro spent, and the traffic to test against is already there.

What we'd direct

An A/B testing programme for this part of the funnel: hypotheses, test sequence, and success criteria. We direct the programme; where execution needs specific expertise, we identify who on the team can do it or evaluate options for external help.

  • A systematic way to uncover and hard-code improvements that compound across the website
  • Higher add-to-cart and conversion rate on the highest-traffic page
ReportingPriority 2
Example finding

Performance is tracked by hand in a Google Sheet across markets, products and sources. The admin dashboard is incomplete, so numbers arrive late and depend on manual updates.

Why this priority

Almost every other decision on this roadmap needs numbers you trust and see daily. With several launches coming, manual tracking will not hold.

What we'd direct

A specification for an automated daily report by market, product and channel, briefed to the developers; a monthly ecommerce P&L built with finance; and a standardised weekly reporting meeting chaired by Matthias, where every stakeholder joins with the KPIs and areas they are asked to report on.

Example finding

Email is a sign-up pop-up with three welcome sequences; campaigns go mostly to B2B. Return customer rate is low. The catalogue is expanding into car seats, home and activity categories, but nothing yet brings a stroller buyer back for them.

Why this priority

A stroller is one purchase, but the wider range makes lifetime value real for the first time, and email is the cheapest way to capture it.

What we'd direct

A lifecycle map from newborn onward across the catalogue, and a flow-by-flow brief for building it in Klaviyo.

Senior ecommerce leadership, on a retainer

Matthias takes the senior seat in your ecommerce operation and runs the roadmap through your team, your partners and the Frontleft Ecommerce OS. The retainer is outcome-based: we agree the roadmap and its milestones together, then work to hit them.

What the retainer includes

  • A weekly performance meeting, led by us, with Andrii, the media buyers, developers and whoever else the week needs
  • A monthly ecommerce P&L built with your finance team, so the channel is judged on contribution, not revenue
  • Ownership of the roadmap: priorities, sequencing, and holding every owner to their item
  • Direction for the media buyers, the development partner and any agency: briefs, targets, review
  • Playbooks for launches, promotions and customer care, so every new product launch goes out the same way
  • Hiring input as the in-house team grows: role definition, interview input, onboarding structure
  • Direction on reporting automation and the internal AI improvements identified in the audit

Terms

Development work is outside the retainer. Your current development partner stays your default. If you ever want work done by our development arm, we scope and quote it separately; there is no obligation to use it.
